This Research Note examines the hidden economic, governance, and compliance risks emerging from the adoption of Agentic AI. It explores how token-based consumption and autonomous agentic workflows can generate unpredictable costs, while increasingly opaque decision processes create challenges for auditability, accountability, and regulatory compliance. In response, the paper introduces the Proportional AI Architecture framework, advocating the selective use of AI where uncertainty genuinely requires intelligence, while keeping other processes deterministic and controllable. It also considers a new role for Internal Audit in supporting responsible AI governance.
